ARM DECISION PACKAGE FOR JEFF AGUR

ARM

Aircraft Relationship Management. The platform VanAllen already operates as if it has.
July 21, 2026
CONFIDENTIAL · PREPARED FOR THE VANALLEN GROUP
Framework for final agreement
01 · THE TENSION
Four hours.
Every day.

Reconciled by hand. In spreadsheets. While the AMSTAT API you've already paid for sits dormant and your Aircraft Post data ships to clients as screenshots.

02 · WHAT IT COSTS
$35K
Per year, on the floor.Brooke's manual reconciliation at fully-loaded cost, before we count a single missed deal.
4–9%
Error rate on client deliverables.Standard for high-volume manual reconciliation. Unacceptable for the buyer you serve.
15,000
Aircraft. 40 markets. ~50 fields each.Tracked across two services, one researcher, zero source of truth.
03 · THE FRAME

Build it like an aircraft.

System 1 is the fuselage. The structural core that carries everything else: database, ingestion, reconciliation, audit, and security. Delivered in eight weeks once the agreement, owners, credentials, infrastructure, and acceptance criteria are ready. $24,305 for Year 1, exactly as quoted May 20.

The proposed Continuous Evolution Retainer is the rest of the aircraft. If VanAllen elects it after Year 1, one major capability ships every quarter across a four-quarter roadmap, committed one quarter at a time. If VanAllen takes all four, the 24-month all-in lands at a proposed $69,905, inside the $60K–$85K ROM range quoted on May 20.

And at every quarter boundary, you decide what comes next. Keep building, or step down to steady-state. Never auto-renewed. Always your call.

04 · PHASE 1 · SYSTEM 1, IN CONCRETE

What we ship in eight weeks.

Everything on this page is System 1: $24,305 all-in for Year 1. Nothing below requires any commitment beyond it.

DATA · SYNC
AMSTAT API, finally activated.
Automated daily sync across all 40 markets and ~15,000 aircraft. Incremental-sync architecture sits well inside the 25 req/min rate limit with headroom to spare.
DATA · SYNC
Aircraft Post API, fully integrated.
Both feeds sync automatically, overnight. Brooke wakes up to a current, reconciled database. Zero manual intake. Zero drag-and-drop.
CORE
One unified database.
AMSTAT + Aircraft Post + VanAllen internal research as its own source, with manual override. Full historical retention from day one. Per-aircraft document storage, per-record comments, and imagery where the feeds carry it, as covered in the walkthrough.
LOGIC
Reconciliation, your rules.
Half-day workshop with Brooke in Week 1 encodes the rules that govern how disagreements resolve. Up to 30 rules in the workshop, comfortably more than a fleet this size typically needs; more join over time as minor enhancements under the monthly fee.
ACCESS
M365 single sign-on. Unlimited seats.
Web interface, no per-seat fees, everyone at VanAllen who should have access gets it. Three roles at launch: Admin, Analyst, Advisor. Per-user and company watchlists. Live launch training (recorded) plus a quick-reference guide.
REPORTING · TIER 1
7 activity dashboards (real-time).
Today's Activity. This Week's Activity. Market Pulse across all 40 markets. Reconciliation Queue. Watchlist / Saved Searches (per-user and company). Plus the two boards your team saw in the July 21 walkthrough, now included in the base: Pricing Intelligence (ask vs. source-reported estimated value vs. last paid, price distribution) and Fleet Composition & Equipage. The team has answers to "what moved overnight, where, by how much" from the morning of go-live.
REPORTING · TIER 1
6 prebuilt report templates.
Aircraft Detail Report. Market Snapshot. All-Markets Inventory Summary. Watchlist Report. Reconciliation Status Report. Plus the Comparable Sales report from the July 21 walkthrough, now included in the base. Configurable parameters. PDF + CSV export. Current-state reports straight from the database. Templates beyond these are scoped and quoted individually before any work starts, typically $1,500 to $2,500.
SUPPORT · SLA
A defined SLA, in writing.
Support is built into the platform: every screen carries a support button that opens a ticket form, plus a dedicated support address. Every ticket is logged, you get an email confirming it is logged, and then we take care of it, each ticket assigned a severity. Severity 1 (platform or pipeline down): acknowledged within 4 business hours, top priority until resolved. Severity 2 (broken, workaround exists): acknowledged within 1 business day, fix targeted inside 3. Severity 3 (cosmetic, how-to, small tweaks): acknowledged within 2 business days, batched into the monthly enhancement window (the small-change hours included in your monthly fee). Hours 8 to 6 Mountain, Monday through Friday, U.S. federal holidays excepted. Source-API field changes are covered under the same fee: each feed runs through its own adapter with nightly contract checks, so drift is caught by an alarm and field-level changes are fixed at Severity 2. Ticket summary in your quarterly report. Full table in the agreement.
DURING THE BUILD
Eight weeks, no silence.
From us: a written Friday status every week (shipped, next, blocked, decisions needed), a weekly 30-minute working check-in, exec checkpoints at weeks 4 and 8, and anything blocking flagged within 24 hours. From you: named owners (executive, data, IT, contracting), AMSTAT and Aircraft Post credentials, M365 access for SSO, Brooke's half-day rules workshop in Week 1, and two-business-day turnarounds on acceptance reviews.
TRUST
Single-tenant. Encrypted. Audit-logged. SOC 2 underneath. NDA before any credentials move.
Your data lives in a dedicated Cloudflare database scoped to VanAllen alone, on the same platform that serves the application. AES-256 at rest, TLS 1.3 in transit. Every read of aircraft records and every write to any record is logged with user, timestamp, and change detail. Logs retained 7 years. All source code and schema are VanAllen IP from day one, in a VanAllen-owned GitHub repo. The Cloudflare account is created under VanAllen ownership as well, your named admin holding the keys, Local Nerds operating inside it. Nothing to migrate at exit, because it already lives in your accounts. SOC 2 refers to the certified infrastructure layer: Cloudflare carries SOC 2 Type II.

06 · AFTER YEAR 1 · THE OPERATING CHOICE

Two legitimate paths. Your call.

The May 20 scope letter quoted $903/month for Year 2+ steady-state operation. That number stands, and it is the first path below. The second is a proposed structure this package introduces for the first time. Neither is a commitment today. The fuselage is the only commitment in front of you right now.

OPTION 1 · QUOTED MAY 20
Steady-state operation.
$903/mo
YEAR 2+ · AS QUOTED
Operate System 1 as built, for as long as you run the platform. Covers all infrastructure, schema-drift monitoring when AMSTAT or Aircraft Post change a field, minor enhancements (~4 hours/month), quarterly reconciliation-rule reviews with you and Brooke, a defined SLA on issue response, and a quarterly usage + ROI report. No new capabilities. The conservative floor, exactly as quoted.
OPTION 2 · PROPOSED · NEW IN THIS PACKAGE
Continuous Evolution Retainer.
$3,800/mo
PROPOSED · ONE QUARTER AT A TIME
Everything in steady-state, plus one major capability per quarter and 10 hours/month of fractional data ops. Committed one quarter at a time, with 30-day notice before any next quarter. $3,800 replaces the $903 during building quarters; the two never stack. A structured alternative to individually quoted bolt-ons, detailed in the next sections. For a platform that keeps building. Your choice, never a default.
Your $100K question, answered in structure. On May 18 you flagged the risk of signing up for System 1 at $24,000 and then drifting toward $100,000 for the remaining needs. The May 20 reply answered with ROM ranges: roughly $60K-$85K all-in over 24 months if every bolt-on were individually scoped and quoted. The proposed retainer path lands at $69,905 all-in over the same 24 months, inside that range, with the budget fixed in advance and the commitment held to one quarter at a time. Individual bolt-on scoping also remains available exactly as quoted on May 20.
07 · PROPOSED PHASE 2 · CONTINUOUS EVOLUTION

If VanAllen selects the buildout path, predictability takes over.

Proposed, pending the final agreement. One flat fee replaces per-project bolt-on quotes, so the buildout budget is known to the dollar before it starts. Committed one quarter at a time.

$3,800/mo
Proposed flat buildout rate for final agreement.
01 · CADENCE
One major capability per quarter.
Four quarters. Twelve months. Capability calendar finalized in the authoritative agreement. Every 90 days, something new ships.
02 · OPS LAYER
10 hours/month of fractional data ops.
Between drops: platform adoption support, data integrity reviews, workflow alignment, and a mandatory quarterly strategic working session.
03 · COMMITMENT
One quarter at a time.
30-day notice before any next quarter begins. Take all four and the 24-month all-in is a proposed $69,905, inside the $60K–$85K ROM range quoted May 20. Stop at any boundary and the fee steps down to steady-state.
08 · THE CAPABILITY CALENDAR

The proposed four-quarter roadmap, one quarter at a time.

Sequenced to what the VanAllen team asked for on July 21: internal speed first, then intelligence. Q1 (alerts + Teams) gives every advisor the 3 AM listing edge from the first day of that quarter. Client portals stay parked, per your team, until you call for them. Any scheduled or parked item can also be pulled forward as an individually quoted project at the May 20 ranges.

Q1
MONTHS 13–15
Custom Alerts + Microsoft Teams
3 AM listing alerts to advisors. Teams bot for queries from anywhere. Every advisor gets the same speed edge, wherever they sit.
Q2
MONTHS 16–18

ON THE SHELF
09 · THE LONG HORIZON

The proposed four is the starter set, not the ceiling.

ARM is built to support 30+ additional capabilities beyond the proposed buildout. The Capability Catalog organizes them into five categories. If VanAllen selects the evolution path, the team chooses what comes next from this universe. The selection below is a curated view. Full catalog available on request.

CATEGORY 1
Intelligence & Analysis
  • Predictive Deal-Likelihood Scoring. ML model scoring every listing by close probability and projected price band.
  • Comparable Sales Engine. On-demand sale-price normalization across similar aircraft.
  • Anomaly Detection. Flag unusual price moves and off-market activity before they hit.
  • Win/Loss Tracking. Capture the why behind every mandate. A feedback loop that compounds.
CATEGORY 2
Workflow & Process
  • Buyer Mandate Management. Each client's criteria tracked; auto-match against new listings instantly.
  • Pipeline Management. Deal stages from first conversation to close, linked to aircraft.
  • LOI / Offer Tracking. Draft, version, send, track every Letter of Intent.
  • Contract Milestone Tracking. From LOI through inspection, escrow, delivery.
CATEGORY 3
Client Experience
  • Premium Client Portals. Per-client white-label branding, custom domains, deep engagement analytics.
  • Buyer Journey Automation. Personalized email sequences tied to client criteria.
  • Family Office Dashboards. Portfolio-level views for clients managing multiple aircraft.
  • Public Listings Showcase. White-label "Available Aircraft" on vanallen.com, fed by ARM, always current.
CATEGORY 4
Integrations & External Data
  • JSSI Maintenance Program Data. Bring maintenance and engine program data per tail number.
  • JetNet Integration. Third major data source layered on AMSTAT and Aircraft Post.
  • Email & Document Intelligence. Drop a PDF or email; AI extracts and links to records.
  • Voice Notes from the Field. Advisor on the ramp transcribes and links to aircraft records.
CATEGORY 5
Operations & Knowledge
  • Aircraft History Timeline. Visual timeline per tail number: ownership, status moves, price moves, maintenance events.
  • Searchable Knowledge Base. Every advisor's notes, every client's preferences, every market quirk Brooke knows, all queryable.
  • Brooke's Research Assistant Mode. AI partner inside the research workflow itself.
  • Advisor Performance Dashboards + Sales Coaching. Who's working what, who's closing, where to coach.
What this means. ARM does not run out at Month 24. The proposed buildout is a starter set. The catalog is the long horizon. VanAllen controls whether to continue building and which capabilities come next. Anything beyond the accepted capability calendar is scoped and priced before commitment.
10 · THE MATH
PROPOSED 24-MONTH ALL-IN
$69,905
System 1 plus all four proposed evolution quarters through Month 24. Inside the $60K–$85K ROM range quoted May 20. Final commitment depends on the authoritative agreement.
PHASE 1 · YEAR 1
System 1, Build + 12 Months
Initial (split 50/50 over 2 milestones)$9,617
Monthly platform fee × 12$14,688
Phase 1 total$24,305
PROPOSED PHASE 2 · 4 QUARTERS
Continuous Evolution Retainer
$3,800/month × 12 months$45,600
Initial paymentNone
CommitmentOne quarter at a time
Phase 2 total$45,600
What time savings alone return
Year 1 hours recovered~1,000 hrs
24-month hours recovered~2,000 hrs
At fully-loaded $35/hr~$70,000
Time savings alone roughly equals the proposed $69,905 all-in across 24 months. That is the floor. Deal velocity, error elimination, AMSTAT API activation, and client-experience advantage are where the actual ROI lives.
11 · THE STEP-DOWN

When you stop building, the fee steps down.

This choice exists only if VanAllen selects the proposed evolution option, and it exists at every quarter boundary, not at some distant decision date. Never auto-renewed at the buildout rate. Both doors are built from numbers you already have. Three of the four roadmap capabilities carry the exact operating fees quoted May 20; the Value Engine is new, so its fee is fixed in writing at its scope lock, before you commit to that quarter.

DOOR 1 · KEEP BUILDING
Another quarter, another capability.
$3,800/mo
SAME RATE · SAME CADENCE
One capability every 90 days continues, chosen jointly from the Capability Catalog. Same quarter-at-a-time commitment, same 30-day notice. The growth path, for as long as it earns its keep.
DOOR 2 · STEADY-STATE
Settle into operation.
$903/mo + kept capabilities
THE MAY 20 FORMULA
The $903 System 1 base plus the published operating fee of each capability you kept, from the same May 20 table ($0 to $400/month each). Stop after Q1 and you operate near $1,000/month. Keep all four and steady-state lands between $1,228 and $1,753/month from the May 20 ranges, plus the Value Engine fee fixed at its scope lock. Arithmetic you can check against your own inbox.

13 · THE PATH

From ready to start to System 1 live, in eight weeks.

Every step below is System 1 only. Nothing after Year 1 is needed to start, and nothing here pre-commits it.

STEP 1
Confirm scope and terms
Resolve the final agreement, support boundaries, ownership mechanics, and acceptance criteria.
READY-TO-START GATE
Authorize kickoff
Agreement, initial payment, owners, credentials, infrastructure, and acceptance criteria verified.
WEEKS 1 TO 7
Build window opens
Rules workshop, production integrations, governed data, interface, dashboards, reports, and hardening.
WEEK 8
System 1 live
Acceptance evidence, training, production launch, monitoring, backup proof, and support activation.
AFTER YEAR 1
Choose the next operating path
Steady-state operation or a separately agreed capability-build cadence, based on VanAllen's priorities.
14 · THE ASK

Confirm the system.
Then authorize the clock.

The mutual NDA, the signable agreement, and the kickoff scheduling link are on their way to you and Caycee. Sign, send the first milestone, and the eight-week clock starts. If anything needs a live conversation first, grab a slot below.

Current proposal framework, prepared July 21, 2026. The authoritative System 1 window is eight weeks from verified ready-to-start conditions. The existing $24,305 Year 1 commercial frame is preserved, and the $903/month Year 2+ steady-state path quoted on May 20 stands exactly as quoted. The Continuous Evolution Retainer is a proposed new option, an alternative to individually quoted bolt-ons, committed one quarter at a time, not a revision of anything previously agreed. The agreement you sign commits VanAllen to System 1 only. The post-Year 1 choice stays open until Year 1 ends, and nothing in the agreement pre-selects it.
